The averaging problem

A system reporting one blended cost per lead is hiding the only useful information it has. In almost every multi-location business the spread between the best and worst unit is threefold or more, and the average tells you nothing about either.

Measure and report per location, always. The moment you do, the decisions become obvious: fund what works, fix or defund what does not, and stop subsidizing a weak market with a strong one indefinitely.

Locations should never compete

Two units bidding on the same terms in overlapping geography raise each other’s costs and split each other’s volume. It is the most common and most expensive structural fault in the category.

The fix is geographic separation by drive time with deliberate boundary rules, run from one place so the boundaries are actually enforced. Systems where each location buys its own media cannot do this, which is why they usually pay a premium for the privilege of competing with themselves.

Corporate creative, local specifics

The template should come from the brand: look, claims, offer structure, compliance. The specifics must be local: the town name, the address, the hours, the phone, the local rating.

Ads that carry both convert substantially better than either pure corporate creative or improvised local creative. This is a production problem — one template, many variants — and it is solved by systematizing rather than by asking each location to make their own.
